The Missing Layer Between Mill Batches and Buyer Deadlines

The client is a family-owned rice mill and export business based in Eastern India, processing premium rice varieties for domestic distributors and international buyers.

The business handled procurement from farmers and agents, milling output at plant level, storage across multiple godowns, and shipments to supermarkets, wholesalers, and overseas buyers.

Execution on the ground was strong, but operational tracking and documentation were not centralized, making handoffs between procurement, stores, QC, logistics and finance slow and error-prone.

They needed a system that could bring structure without adding friction for mill staff, field supervisors, or export coordinators.

Challenges

Operational data moved slower than shipments did:

  • Procurement updates arrived through calls, not records
  • Stock entries were logged manually at the mill and godown
  • Bag counts, batch details and shipment status lived in notebooks and chat threads
  • Export documentation, QC reports, and compliance checklists were maintained as separate files
  • Supervisors, agents, transporters, warehouse staff, and accounts teams all tracked information differently
  • No shared system to validate bag-wise inventory, batch readiness, or shipment progress

The mill was running continuously, but information wasn’t.

Solutions

XAAS Genie implemented Zoho Creator as an operational workflow system that connected stakeholders in the same timeline, built around bag movement, batch readiness, approvals and finance reflection.

The platform enabled:

  • Mobile-based procurement capture from farmers and agents
  • QR-based bag tagging and batch linkage at intake
  • Milling output logs per batch and per bag group
  • GRN and gate-pass automation at depot and mill level
  • Live transporter and dispatch tracking
  • Distributor delivery confirmation through mobile access
  • Financial sync with Zoho Books for GST, invoices, and receivables
  • A shared dashboard view for procurement, QC, warehouse, logistics, and finance

The system was configured for adoption first. Simple interfaces for mill staff, field teams, and export coordinators.

Results

With data finally moving as fast as the bags did, teams gained clarity and control across operations:

  • Procurement was logged at source, not followed up manually
  • Bag-wise batches became traceable from farm → mill → warehouse → buyer
  • QC and export documents were linked to batch readiness, not last-minute edits
  • Dispatches reflected live across stakeholders
  • Finance reconciliation matched dispatch events without spreadsheet consolidation
  • Leadership reviewed idle stock, shipment progress, batch readiness, and TCO without manual chasing

The improvements were operational and financial, delivered in the same workflow cadence.

Milling businesses operate in batches. Export businesses operate on documentation. And logistics businesses operate in motion. The bottleneck is rarely any one of them – it is the handoff between all of them.

This project showed that for regulated, batch-driven supply chains like rice milling and export:

  • Bag-level data must travel with the bag, not after it
  • Batch readiness must include document readiness
  • Logistics visibility must move at depot speed
  • Finance must close in the same timeline as dispatches
  • Systems must adapt to field teams, not the other way around

With Zoho Creator implemented by XAAS Genie, procurement, QC, warehouse, transporter logs, export documentation, GST invoices, and receivables now operate in one auditable system that scales naturally with new buyers, distributors, and export checkpoints.

XAAS Genie continues to work with agricultural processing, export supply chains, and multi-location mill operations. Proving that structured data and workflow discipline can scale at the same speed as market demand, without heavy ERP overheads.
